Prepare the decision, not the presentation
A valuable roadmap review is not a tour through every active project. It is a decision forum. Share routine progress in advance and use live time for the few choices that genuinely need multiple perspectives.
For each decision, provide the evidence that changed, the options still available, and the cost of waiting. This keeps the conversation grounded and helps senior stakeholders contribute without taking ownership away from the team.
End with explicit commitments
Close the review by recording what changed, who owns the next action, and when the decision will be revisited. A short, visible decision log is more useful than a polished deck that no one opens again.
